You are on the right track when you said either reduce gain pot or put 2.2m to ground (except the value is wrong for your application)
Instead of 2.2m to ground, try 220k and then tweak from there. You have an AFD type circuit in there - my AFD build ended up with a 150k resistor from the gain pot wiper and ground.
